A rising chorus of business and AI leaders is raising the alarm that artificial intelligence could be heading down the same path. Valuations have also outrun revenues, deployment costs remain stubbornly high and the economic payoff lags behind the hype cycle.

Bank chiefs and noted investors alike have expressed worries in recent interviews, even as senior voices at Goldman Sachs and Morgan Stanley warn against the excesses of speculation. Investor Michael Burry has highlighted bubble-like dynamics; startups from creative tools to language-model platforms are advocating restraint. Even AI insiders are issuing warnings: the CEO of DeepL told CNBC that there is “a big sign of froth,” and OpenAI’s Sam Altman said in April that investors seemed “overexcited” despite the ongoing fundamental importance of AI.

Two realities collide: revenue growth from real deployments is steady but incremental, while the capital flowing into infrastructure and model development explodes. Costs of computation and power for both training and running large models are increasing, data center lead times are long and so are new orders for different hardware, plus unit economics fluctuate as providers lower their prices to gain share. That gap between what is being promised in the future and what you are getting paid now in cash flows—that is the classic way bubbles start.

An analysis in the recent past from Stanford University put U.S. investment in AI at about $109.1 billion, illustrating the scale of cash in play. A lot of that spend is concentrated with a few model developers, chipmakers and cloud platforms, meaning small disappointments can ripple through the stack.

Telltale signs of froth in deals, valuations, and market focus

Deal structures and secondary share sales show investors are paying for perfection. Startups without much commercial traction are getting funded at eye-popping valuations, often leaning on forward revenue scenarios that assume enterprise adoption is happening with the ease of zero resistance. Their assumptions are threatened by open-source models and fast commoditization of those models.

Market concentration is yet another flashing signal. Too much of the near-term value is flowing to GPU and hyperscale infrastructure providers while application-layer companies large and small struggle with customer retention and inference costs. If chip supply loosens, or if companies hit the brakes on pilots, downstream firms with flimsier moats could be first to feel the pain.

There are a few catalysts that could lead to a repricing:

  • Monetization lag: copilots and chat assistants that users love to use, but some customers notice their productivity gains are coming in fits and starts or have persistent hallucinations, holding back broad deployments.
  • Cost curve: serving cutting-edge models at scale is still expensive, and new data centers are becoming increasingly constrained by power and water in certain regions.
  • Policy and legal risk: changing privacy norms, impending AI safety standards, and high-stakes copyright litigation could reshape product roadmaps and operating cost structures. Any surprise on these fronts would cast doubt on growth narratives that are baked into today’s valuations.

Where fundamentals look solid amid measured productivity gains

In the midst of the anxiety, real value is surfacing. Developer tools provide a measurable productivity lift; research by GitHub has shown that developers complete code more quickly with the aid of AI (even as they report a lower cognitive load). In customer service, early case studies suggest possible increases in first-contact resolution and significant containment rates in the use of AI agents, especially when associated with retrieval-augmented generation and a curated knowledge base.

It’s a lesson from the dot-com years: societies tend to develop bubbles around technologies that end up changing economies in fundamental ways. The internet wave penalized overvalued companies but crowned durable winners. A similar sorting seems likely in AI—fewer general-purpose platforms than anticipated, more vertical, domain-specific solutions and a premium on proprietary data (and ways to distribute it).

How decision-makers are hedging bets with ROI gates and controls

Pragmatic executives are dialing in discipline. They’re establishing ROI gates against projects, stress-testing unit economics at real usage levels and demanding clear cost curves from suppliers. Some are integrating model-agnostic architectures—mixing hosted APIs with open-source alternatives to route jobs based on cost and quality—in an effort to avoid lock-in. Others are focusing on data readiness—governance, labeling and retrieval pipelines—because clean, proprietary data ultimately trumps raw model scale.

And risk management is moving left, too: red-teaming for security and IP, monitoring for hallucinations and bias, measuring business outcomes, not just demo wow factor. That stance is becoming a consensus in boardrooms and laboratories: AI’s promise is limitless, but when capital outpaces evidence, caution isn’t pessimism—it’s a strategy.
